The short answer: compare every chapter to your own mean
Paste your chapter word counts and this check compares each chapter against your own mean. Chapters above 1.8 times the mean are flagged as slow risks and chapters below half the mean are flagged as rushed. You get a chart, a flagged-chapter table, and plain steps for evening out the spikes without rewriting the whole draft.
That comparison is the whole method. It does not judge your sentences, your plot, or your genre. It answers one narrow question: does any chapter stand so far outside your usual length that a reader will feel the gear change. When the answer is yes, you open that chapter first. When the answer is no, you stop cutting words and look at scenes and endings instead.
Most pacing worry is vague. Writers say the middle drags or the ending feels fast, but they cannot point to the chapter where the feeling starts. Chapter lengths give you a place to point. A chapter that runs twice as long as everything around it asks the reader to sustain attention twice as long before the break. A chapter that runs half as long asks the reader to absorb a turn with half the usual preparation. Either move can work on purpose. Both cause trouble by accident.
Use this page the way you would use a wall outline. Enter the counts, read the chart, open the flagged chapters, and decide whether each outlier earned its size. The tool is a deterministic check against stated length conventions, not a reading of your story. Scores on this page reflect arithmetic on the numbers you typed, nothing more.
How the tool math works, step by step
The check runs five deterministic steps on the numbers you paste. Every run with the same input returns the same result, because no sampling, timing, or outside data enters the calculation.
Step one parses your comma-separated list. It splits on commas, converts each entry to a number, and drops anything that is not a positive finite number. Words, blanks, extra commas, and stray punctuation are ignored. Counts above 100,000 are ignored as paste errors. The surviving list is cut to the first 40 chapters so one long paste cannot distort the chart. If fewer than 3 usable numbers survive, the tool returns an informational result that asks for more counts instead of guessing.
Step two computes the mean. It adds every kept chapter count and divides by the number of chapters, rounded to the nearest whole word. With the default sample of 2800, 3100, 2500, 4200, 2900, 2600, 5100, 3000, 2700, and 2400, the total is 31,300 words across 10 chapters, so the mean is 3,130 words. That mean becomes the ruler for everything after it.
Step three draws the two flag lines. The slow-risk line sits at 1.8 times the mean. The rushed line sits at 0.5 times the mean. At a 3,130-word mean, the slow line is 5,634 words and the rushed line is 1,565 words. Any chapter above the slow line is flagged slow-risk. Any chapter below the rushed line is flagged rushed. Chapters between the lines pass the length check, even when they differ from each other by a thousand words or more.
Step four assigns a chart tone to every chapter. Chapters inside roughly 0.75 to 1.3 times the mean display as steady. Chapters between steady and a flag line display as mildly uneven. Rushed chapters display with a warning tone and slow-risk chapters display with the strongest tone. The longest chapter sets the chart scale so bars stay comparable.
Step five selects the verdict. Zero flags returns a pass. One flag returns a warning that names the chapter. Two or more flags returns a fail that lists every outlier. Fewer than 3 usable inputs returns an informational verdict. The flagged-chapter table then lists each outlier with its multiple of the mean, and the recommendations name the single chapter to fix first.
Worked numbers on the default sample
Walk the default list slowly so the arithmetic is concrete. The ten counts in order are 2,800, 3,100, 2,500, 4,200, 2,900, 2,600, 5,100, 3,000, 2,700, and 2,400. Add them in pairs: 2,800 plus 3,100 is 5,900; 2,500 plus 4,200 is 6,700; 2,900 plus 2,600 is 5,500; 5,100 plus 3,000 is 8,100; 2,700 plus 2,400 is 5,100. Add the pairs: 5,900 plus 6,700 is 12,600; plus 5,500 is 18,100; plus 8,100 is 26,200; plus 5,100 is 31,300. Divide 31,300 by 10 for a mean of 3,130.
Now the flag lines. Multiply 3,130 by 1.8 to get 5,634 for the slow-risk line. Multiply 3,130 by 0.5 to get 1,565 for the rushed line. The longest chapter is chapter 7 at 5,100 words, which sits below 5,634 and passes. The shortest is chapter 10 at 2,400 words, which sits above 1,565 and passes. Chapter 4 at 4,200 words is 1.34 times the mean, so it shows as mildly uneven but not flagged. The verdict is a pass with zero flagged chapters.
Worked numbers on a single-spike draft
Change the input to 2500, 2600, 2400, 8000, 2500, 2600 and watch one chapter flip the verdict. The total is 20,600 across 6 chapters, so the mean is 3,433 words. The slow line is 1.8 times 3,433, which is 6,179 words. The rushed line is half of 3,433, which is 1,717 words. Chapter 4 at 8,000 words clears 6,179 by a wide margin and flags slow-risk at 2.33 times the mean. Every other chapter sits between 2,400 and 2,600, comfortably inside the lines. The verdict is a warning naming chapter 4, and the recommendation says to fix that chapter alone before touching the rest.
Worked numbers on a two-extreme draft
Enter 2500, 2500, 2500, 9000, 800, 2500 and two lines break at once. The total is 19,800 across 6 chapters for a mean of 3,300. The slow line is 5,940 and the rushed line is 1,650. Chapter 4 at 9,000 words is 2.73 times the mean and flags slow-risk. Chapter 5 at 800 words is 0.24 times the mean and flags rushed. Two flags produce a fail verdict, and the table lists both chapters with their multiples so you know which door to open first.
Illustrative hypothetical example 1: the sagging middle
Illustrative hypothetical example: Marta has finished a 12-chapter mystery draft and readers keep telling her the middle sags. She counts body words per chapter, leaving out her notes and epigraphs, and pastes 2900, 3100, 2800, 3000, 6400, 6100, 2900, 2700, 3100, 2800, 3000, 2600. The total is 41,400 across 12 chapters for a mean of 3,450. The slow line is 6,210. Chapters 5 and 6 at 6,400 and 6,100 words sit right around that line, with chapter 5 just over it at 1.86 times the mean.
Marta opens chapter 5 expecting a missing body, but the problem is the opposite. The chapter contains three interview scenes that each establish the same fact: the business partner lied about the timeline. The first interview earns its pages. The second repeats the reveal with a new setting. The third repeats it again with a new witness. She keeps the strongest interview, folds one clue from each cut scene into it, and the chapter falls from 6,400 to 3,600 words. Chapter 6 has a different fault: a travel sequence described street by street that never changes what anyone wants. She compresses the travel to four paragraphs that land the characters tired and late, which is the only part the next scene uses. That chapter falls to 3,100. Re-running the check shows a pass, and more importantly her next reader stops mentioning the middle.
The lesson Marta takes away is narrow. Length flagged the location, but only scene goals explained the cause. Her fix removed repeated goals in one chapter and unneeded transit in the next. She did not trim sentences evenly or chase a target number. She removed whole jobs the chapters were doing twice or not at all.
Illustrative hypothetical example 2: the sprinting finale
Illustrative hypothetical example: Dev has written a 9-chapter thriller and beta readers say the ending feels rushed. His counts are 2600, 2500, 2700, 2400, 2600, 2500, 1300, 1100, 3600. The total is 21,900 across 9 chapters for a mean of 2,433. The rushed line is 1,217 words. Chapter 8 at 1,100 words flags rushed at 0.45 times the mean, while chapter 7 at 1,300 sits just above the line but still reads short against the surrounding rhythm.
Dev opens chapters 7 and 8 together and finds four plot turns compressed into two short chapters: a betrayal, a chase, a confession, and a rescue. Each turn arrives, resolves, and exits within pages. Nothing lands because no turn gets a reaction scene. He expands chapter 7 by adding the confrontation the betrayal requires, letting the two characters argue about what the lie cost them. He expands chapter 8 by splitting the confession from the rescue, giving the confession one quiet room and the rescue one loud one. The chapters grow to 2,400 and 2,600 words. The mean rises slightly, the flags clear, and the next reader calls the ending fast in the good sense rather than the confusing sense.
Dev learns the mirror lesson. Short chapters are not automatically broken. His early chapters at 2,400 to 2,700 words were short against many novels yet perfectly steady against his own mean. The flagged chapters were broken because they stacked turns without reactions. Adding concrete responses, not padding, fixed the rush.
Reading your chart like a revision map
Start with the tallest bar. Readers feel chapter breaks as rest stops, so the longest chapter asks for the longest sustained attention. When one bar towers over the rest, open that chapter before reading any recommendation text. Ask what job each scene inside it performs. Write each job in one plain line. When two lines say the same thing, you have found the cut.
Next look at the shortest bar. Short chapters work well as turning points, aftermaths, and deliberate breaths. They fail when they compress a turn that needs preparation or skip the reaction a turn requires. Open the short chapter and list its turns. When one chapter holds more than two major turns, splitting it usually helps more than adding sentences.
Then scan the rhythm across the chart in order. Three or four steady chapters followed by one spike reads as a stumble even when the spike passes the flag line. Two short chapters in a row near the climax read as acceleration, which suits some endings and panics others. A single long chapter early, often chapter 2 or 3, usually means backstory arrived before the reader had reason to care. The chart cannot name these patterns, but it shows you where to look for them.
Pay attention to mild unevenness too. Chapters between 1.3 and 1.8 times the mean do not flag, yet several of them clustered together can tire a reader. When the chart shows a run of tall-but-passing bars across the middle, treat that whole run as one revision zone. Ask whether the run advances one situation or circles it. Circling across thousands of words is the classic sagging middle, and the fix is removing a loop rather than shortening each chapter by the same percentage.
Finally compare your mean to the genre hint. The hint tells you whether your usual chapter sits near a typical chapter for the selected genre. A fantasy mean of 4,200 is unremarkable. A thriller mean of 4,200 suggests every chapter asks for more patience than the shelf expects, even when no flag fires. Use that hint to calibrate new chapters, not to rewrite finished ones to a target.
Edge cases and failure modes
Prologues and epilogues break the comparison. A 900-word prologue beside 3,000-word chapters will flag rushed even when it performs exactly as designed. Exclude deliberate bookend pieces from the pasted list, or run the check once with them and once without, and keep the version that matches the question you are asking. The same applies to interludes, letters, and vote-driven bonus chapters that intentionally differ in size.
Multi-viewpoint novels produce bimodal lengths that confuse a single mean. When one viewpoint runs 4,500-word chapters and another runs 2,200-word chapters, the mean lands near 3,300 and both lines look slightly off. Split the counts by viewpoint and run each strand separately. Fix real outliers inside each strand rather than forcing two designs into one average.
Co-written drafts and heavily revised manuscripts often mix counting methods. One partner counts with scene breaks and notes included, the other counts clean body text. Recount every chapter the same way before pasting. Include final body text only, excluding headings, notes to self, placeholder summaries, and research pasted at the chapter end. A 5,000-word chapter that holds 1,500 words of notes is really a 3,500-word chapter with a filing problem.
Very short books defeat the statistics. Three chapters is the minimum this check accepts, and even three produce a fragile mean where one unusual chapter drags the ruler. Treat flags on tiny lists as prompts to read, not findings. Very long books dilute real outliers instead: forty steady chapters can absorb two bloated ones without moving the mean enough to flag them. When your book runs long, run the check per act or per part as well as whole.
Non-numeric entries are ignored silently by design, which creates its own trap. A pasted list of 2800, 3100, coming soon, 4200 analyzes as three chapters, not four with a gap. The verdict text reports how many usable numbers it found, so glance at that count before trusting a pass. If the count surprises you, a typo or a placeholder ate one of your chapters.
The deepest failure mode is treating length as story. A pass does not mean your pacing works. Even chapters can bore when every scene pursues the same goal, when chapters close without an open question, or when two chapters in a row deliver the same kind of beat. A fail does not mean your flagged chapters are bad. Climaxes, trials, battles, weddings, heists, and reunions regularly earn extra pages. The check tells you where size changes. Only reading tells you whether the change was earned.

Genre-specific guidance
Thriller chapters usually run short and end with motion. If your thriller mean sits near 2,200 to 2,800 words, you are inside the common band. Flagged long chapters in thrillers most often hide doubled pursuit beats: two chases that prove the same danger, two interrogations that extract the same admission. Cut the weaker twin and spend the saved pages on the reaction the survivor requires. Flagged short chapters near the finale usually stack turns, so split stacked turns into separate rooms and let each one land.
Mystery chapters run slightly longer because interviews, evidence handling, and deduction need space. A mean near 2,600 to 3,200 is ordinary. Long outliers in mysteries often contain a second investigation inside the chapter: the detective solves a small question, then starts a new one without a break. Insert the chapter break where the small question closes. Short outliers often skip the detective reasoning on the page, presenting the clue and the conclusion with no working between. Add the working, including one wrong path, and the chapter steadies.
Romance chapters vary with structure, but a mean near 2,800 to 3,400 covers many commercial builds. Long outliers frequently stage the same emotional negotiation twice, once in dialogue and once in interior summary. Keep the version with higher pressure and convert the other into two lines of transition. Short outliers often rush the repair after a rupture, moving from apology to trust in a page. Slow the repair across at least one shared task so the reunion feels performed rather than announced.
Fantasy chapters run long because travel, assembly, ritual, and consequence each demand pages. A mean near 3,500 to 4,500 surprises nobody on this shelf. Judge flagged long chapters by whether each scene changes who holds what: knowledge, leverage, obligation, or access. Scenes that circulate the same holdings in new costumes are the cuts. Short outliers in fantasy usually compress arrival, asking readers to care about a place they have not stood in. Add one grounded arrival sequence with costs and weather before the council, trial, or battle begins. Literary builds vary the most, so judge them by sequence rather than size: alternate long and short chapters instead of stacking three long inward ones in a row.
Across every genre, apply the same follow-up test after fixing a flagged chapter. Read the chapter before it and the chapter after it in one sitting. The boundary should feel like a decision, not an accident. A chapter that ends because the writer tired out produces a weak pull no matter its length. A chapter that ends because someone chose, lost, found, or refused something pulls the reader forward at almost any length.
What to do with a flagged chapter this week
Handle slow-risk chapters with subtraction. Open the flagged chapter and number its scenes. Beneath each number, write the scene outcome in under ten words. Circle any two outcomes that match. One of them leaves the chapter, taking its pages with it. Then find any passage longer than 400 words without a choice, discovery, or reversal, and compress it to the single paragraph the next scene actually uses. Most slow-risk chapters fixed this way lose 20 to 40 percent without losing story.
Handle rushed chapters with addition. Open the flagged chapter and list its turns: betrayals, arrivals, discoveries, refusals, losses. When the list holds more than two, split the chapter where the second turn closes and let each half breathe. Inside each half, add the missing reaction: what the turn costs, who disagrees about it, and what cannot happen now. Reactions are not decoration. They convert events into consequences, and consequences are what readers remember.
Handle single warnings before multi-flag fails. One outlier usually reflects one decision, while several outliers reflect a structural habit such as over-explaining travel or under-writing aftermath. Fix the tallest flag first, re-run the numbers, and let the mean settle before judging the next chapter. Writers who cut every flagged chapter in one session often overshoot and convert slow risks into rushed compressions.
Handle passes with curiosity rather than relief. A pass means length variance is not your problem. Move the same chapter-by-chapter discipline to scene goals: write one line per scene stating what the viewpoint character wants, then check whether consecutive scenes want the same thing. Then move to endings: read the last paragraph of every chapter in sequence and mark whether each one opens a question, deepens a threat, or promises a meeting. Two flat endings in a row explain more slow experiences than any word count.
Questions writers ask next
Writers who pass the check often ask whether they should still shorten long-but-passing chapters to match the shortest ones. The answer is no. Uniformity is not the goal. A healthy draft usually spans a range from about three-quarters of the mean to about one and a third of the mean. That range gives readers variety without gear-change shocks. Only chapters outside the flag lines demand structural attention, and chapters near the lines deserve a look only when readers already named them.
Writers recovering from a harsh critique ask how to tell drag from depth. Depth changes what later scenes can do. After reading a long passage, ask what is now possible that was impossible before: a decision informed, a door opened, a cost established. When the answer is concrete, the passage is depth. When the answer is atmosphere alone across thousands of words, the passage is drag wearing good sentences.
Where drafting the fix happens
When the table names your chapters, the next work is rewriting those chapters, not admiring the chart.
